    A3 Problem Solving Template

    A3 Problem Solving Template

The A3 problem solving template is one of the most widely used tools in Lean management. Its simplicity is its strength – by constraining the entire problem-solving process to a single A3-sized page, it forces teams to think clearly, communicate concisely, and act decisively.

What is an A3 Problem Solving Template?

The A3 template is a structured document divided into sections that mirror the PDCA cycle (Plan-Do-Check-Act). It typically includes:

    1. Title and Owner: A clear description of the problem and the person responsible for driving the solution
    2. Background: Context on why this problem matters and how it connects to organisational goals
    3. Current Condition: A data-driven description of the current state, often including charts, graphs, or process maps
    4. Goal Statement: A specific, measurable target for improvement
    5. Root Cause Analysis: Investigation into why the problem exists, using tools like 5 Whys, fishbone diagrams, or Pareto analysis
    6. Countermeasures: Specific actions to address root causes, with owners and deadlines
    7. Implementation Plan: A timeline for executing the countermeasures
    8. Follow-up and Results: Actual results compared to the goal, with next steps

How to Use the A3 Template Effectively

The template itself is just a starting point. What makes A3 problem solving powerful is the process of completing it:

    Go to the Gemba

Before filling in any section, go to where the work happens. Observe the process, talk to the people involved, and collect real data. An A3 built from a conference room is rarely effective.

    Start with the Left Side

Resist the temptation to jump to solutions. Spend significant time understanding the current condition and identifying root causes. The quality of your countermeasures depends on the quality of your analysis.

    Use Visuals

Charts, diagrams, and process maps communicate more effectively than paragraphs of text. Use the limited space on the A3 wisely by making information visual.

    Seek Feedback

Share your draft A3 with colleagues, mentors, and stakeholders. The feedback process (sometimes called 'catchball') is where the real learning happens.

    Follow Through

An A3 is not complete until the results are verified and the learning is captured. Too many A3s are abandoned after the countermeasures section.

    Common A3 Template Mistakes

    Avoid these common pitfalls:

    • Jumping to solutions: Filling in countermeasures before thoroughly understanding root causes
    • Lack of data: Making assertions without supporting evidence
    • Too much text: Walls of text defeat the purpose of the A3 format – be visual and concise
    • Working in isolation: A3 problem solving is a collaborative process, not an individual exercise
    • No follow-up: Failing to verify that countermeasures actually addressed the problem

    Digital A3 Templates

While paper-based A3s have their place, digital templates offer advantages for organisations scaling their problem-solving practice:

    • Accessibility: Team members can access A3s from any device, anywhere
    • Collaboration: Multiple people can contribute to the same A3
    • Tracking: Leaders can see all A3 activities across the organisation in a calendar view
    • Integration: Digital A3s connect to tier meetings, ensuring visibility and follow-through
    • History: All revisions and comments are preserved, creating an organisational knowledge base

The A3 Template Within the C.I. Framework

The A3 problem solving template is one tool within a broader continuous improvement framework. For it to be truly effective, it must be connected to your organisation's daily management system, standard work processes, and strategy deployment activities.
