Lean A3 Reports for Effective Project Reviews

Lean A3 Reports for Effective Project Reviews

Project reviews are a critical part of any continuous improvement programme. They are the mechanism through which we close the loop on improvement activities – confirming that countermeasures worked, capturing lessons learned, and standardising successful changes.

Yet too often, project reviews are either skipped entirely or conducted in a way that doesn't drive real learning. The Lean A3 report format offers a better way.

Why Traditional Project Reviews Fall Short

Many organisations rely on lengthy PowerPoint presentations or verbal updates for project reviews. These approaches have several shortcomings:

    • Lack of structure: Without a consistent format, reviewers don't know what to look for, and presenters may omit critical information
    • Information overload: Long presentations bury key insights under excessive detail
    • No clear problem-solving logic: It's often unclear how the team arrived at their conclusions or what root causes were identified
    • Poor follow-through: Without a standardised tracking mechanism, actions from reviews are often lost

The A3 Format for Project Reviews

The A3 report addresses each of these shortcomings by providing a standardised, single-page format that tells the story of a project from problem identification through to results.

When used for project reviews, the A3 format ensures:

Consistent structure: Every review follows the same logical flow – background, current condition, analysis, countermeasures, results. Reviewers know exactly where to look for the information they need.

Concise communication: The single-page constraint forces teams to distil their work to the essential elements. No more death by PowerPoint.

Visible thinking: The A3 makes the team's reasoning visible. Reviewers can assess whether the root cause analysis was thorough, whether countermeasures address the actual root causes, and whether results confirm the hypothesis.

Built-in follow-up: The A3 format includes sections for follow-up actions, ensuring that lessons learned are captured and next steps are clear.

Conducting an Effective A3 Project Review

Here's a practical approach to running project reviews using A3 reports:

    1. Prepare the A3

The project team prepares their A3 report in advance. This should include updated results data and any adjustments made during implementation.

    2. Present the Story

The team walks through the A3 from left to right, telling the story of their project. The presenter should explain:

    • Why this problem was important (linked to organisational goals)
    • What they found when they analysed the current condition
    • What root causes they identified and how
    • What countermeasures they implemented
    • What results they achieved

    3. Ask Questions, Don't Lecture

The role of the reviewer is to ask questions that develop the team's thinking. Good review questions include:

    • "How did you determine this was the root cause?"
    • "What data supports this conclusion?"
    • "What did you learn that was unexpected?"
    • "How will you sustain this improvement?"

    4. Capture Actions and Lessons

Document any follow-up actions and lessons learned directly on the A3 or in the connected daily management system.

    Digital A3 Reviews at Scale

When organisations scale their A3 practice, the volume of projects requiring review can become significant. Digital tools help by:

    • Providing a calendar view of all A3 activities and their review dates
    • Enabling asynchronous review and comment through threaded discussions
    • Tracking review outcomes and follow-up actions automatically
    • Surfacing overdue reviews in tier meetings

A3 Reviews Within the C.I. Framework

Effective project reviews don't happen in isolation. They are part of a broader system that includes daily management, standard work, and strategy deployment.
